# Ten mistakes when setting up a real estate sales room (and how to avoid them)

A sales room that does not work is rarely ugly. It is usually well built, well furnished and well located, and buyers still walk in, look around and leave. The problem is almost never the space: it is decisions made earlier, in the wrong order.

These are the ten mistakes that repeat most often, with how to spot each one and what it takes to fix it.

In short

- The root mistake is starting with construction instead of the sales target.
- Budgets come up short because almost nobody adds the months of operation or the dismantling.
- A show apartment does not answer the other unit types, and buyers of those notice.
- A physical-only room leaves out one in four buyers, who does not live in the project's city.
- With no measurement you cannot tell whether the problem is traffic, response or closing, so the wrong thing gets changed.

## 1. Starting with construction instead of the target

Size and layout get decided before anyone knows how many reservations per month the room has to produce. **How to avoid it:** do the math first (units, break-even point, months available) and derive the format and size from it. The full order is in [how to set up a sales room step by step](https://inviewd.com/en/como-montar-sala-de-ventas-inmobiliaria.html).

## 2. Budgeting only for construction

Construction is paid once; rent, staff and operations are paid every month, and dismantling comes at the end. **How to avoid it:** use the complete formula (upfront investment, plus monthly cost times months of sales, plus dismantling) broken down in [the budget of a physical sales room](https://inviewd.com/en/presupuesto-sala-de-ventas-fisica.html).

## 3. Choosing the location by availability

You take the space that happened to be free, not the one that brings buyers. **How to avoid it:** decide based on where your buyer comes from and how much traffic you need, using the criteria in [where to locate the sales room](https://inviewd.com/en/donde-ubicar-sala-de-ventas.html).

## 4. Building a show apartment and thinking you are done

It shows one unit type with one finish. Buyers of the others still have to imagine, and on top of that they are looking at an apartment that is not theirs. **How to avoid it:** 3D tours of every unit type and a panel of real materials. If the project justifies a show unit, make it one, backed by the model.

## 5. Leaving the sales materials for last

The room opens and the campaign starts with no renders, no tour and no unit sheets. **How to avoid it:** produce the 3D model from the drawings while the room is being permitted and built. When it opens, the materials already exist and have been working for weeks.

## 6. Hiring each asset separately

Renders from one supplier, video from another, the tour from a third. Each piece tells a different version of the project and none can be updated without paying again. **How to avoid it:** one model that every asset comes from, as we explain in [one model, every sales asset](https://inviewd.com/en/un-modelo-todas-las-piezas-de-venta.html).

## 7. Setting up a physical-only room

In Colombia, one in four buyers of new housing lives in another department or abroad, according to Camacol. For that quarter, a physical-only room does not exist. **How to avoid it:** with the [hybrid](https://inviewd.com/en/sala-de-ventas-hibrida.html) format, which serves both with the same team.

## 8. Buying technology the agent does not use

VR headsets, screens nobody knows how to operate, apps that have to be installed. **How to avoid it:** with a simple test (if the agent is not using it in the first week, it is surplus) and by choosing tools that open on any phone with nothing to install.

## 9. Handing over the room without training the team

The most complete tool does not sell if the agent goes back to the PDF the moment they get nervous. **How to avoid it:** a written visit script (surroundings, unit type, view, finishes, availability) and practice before opening.

## 10. Measuring nothing until sales drop

By the time the problem shows up in reservations, it has been running for weeks and you no longer know whether it started in traffic, response or closing. **How to avoid it:** seven metrics reviewed weekly, the ones in [sales room metrics](https://inviewd.com/en/indicadores-sala-de-ventas.html).

## A quick checklist for your room

- Do you know how many reservations per month it has to produce?
- Does your budget include the months of operation and the dismantling?
- Can a buyer in another city tour the project today?
- Can they see their own unit type, not just the show apartment's?
- Do you know which channel each of last week's visitors came from?
- Does the agent use the 3D model every day?

If you answered no to two or more, the order of work is in the [real estate sales room guide](https://inviewd.com/en/sala-de-ventas-inmobiliaria.html).

## Frequently asked questions

### What is the most common mistake when setting up a sales room?

Starting with construction instead of the sales target. When size and layout are decided before anyone knows how many reservations per month the room must produce, almost everything else ends up mis-sized.

### Why does a sales room get visits but no closings?

Almost always because buyers cannot understand what they are buying: they do not see their unit type, the view from their floor or the real finishes. You detect it by measuring the closing rate and noting which questions keep going unanswered.

### How much do you lose by not having a virtual sales room?

The share of the market that cannot visit. In Colombia, one in four buyers of new housing lives in another department or abroad, according to Camacol, and for them a physical-only room does not exist.

### Can a room that is already built be fixed?

Yes, and almost always without construction: add the 3D model on a screen, open the virtual channel for distant buyers, write the visit script and start measuring the funnel. Those are changes of weeks, not months.
